This Chopt case study explores how ACV Consulting used brand positioning strategy and consumer segmentation to help the fast-casual brand clarify its identity and align its brand foundation with growth and investor priorities.
Investor Context: This engagement was initiated in part at the request of the brand's investment firm, which identified brand positioning clarity as a requirement for the brand's next phase of growth.
The Challenge
Chopt had strong operations, real customer loyalty, and a fast-casual salad category position it had earned. But two pressures were converging.
Competitively, the primary competitor had established a more culturally resonant brand identity—associated with originality where Chopt was associated with reliability. Both descriptions were accurate, but only one was building brand equity.
Externally, the investment firm had made brand positioning strategy a stated requirement—not as a creative exercise, but as a commercial priority for growth. A brand operating on inherited positioning rather than intentional strategy was a risk to long-term value, and they wanted to see it addressed.
Brand clarity is not a soft deliverable. In the hands of a growth-oriented investment firm, it is a commercial requirement.

The Solution: Brand Positioning Strategy and Consumer Segmentation
Phase One focused on brand positioning strategy through a full-day Brand Positioning Workshop at Chopt's New York headquarters. Aaron Carpenter facilitated the cross-functional leadership team through consumer insight review, brand archetype alignment, competitive analysis, and collaborative positioning territory development. The workshop concluded with a voting exercise that narrowed the field to the two most promising directions.
Phase Two was a Consumer Segmentation and Personas project, synthesizing brand health survey data, customer transaction profiles, demographic and psychographic modeling, and the positioning work from Phase One into two clearly defined consumer profiles—a primary Bullseye consumer and a secondary Growth consumer —each grounded in data and actionable for the marketing team.
The Results
The engagement delivered:
- A refined Brand DNA framework with updated positioning statement and one-page summary for distribution across the organization.
- Three content execution pillars to anchor marketing, creative, and social strategy.
- A consumer testing plan to validate the new positioning through A/B methods in email and paid media.
- A Consumer Segmentation deck with two data-grounded consumer profiles and documented rationale for targeting decisions.
- A brand foundation package ready to present to investment stakeholders.
Key Insight
