Chopt : Clarity in a Crowded Market
Chopt Creative Salad Co.
Brand Positioning as a Value Creation Strategy
A Partnership with ACV Consulting | 2025 - 2026
Published: October 13th, 2026.
This Founders Table Restaurant Group case study explores how ACV Consulting partnered with Chopt Creative Salad Co. to develop a brand positioning framework, define actionable consumer segments, and establish a strategic foundation for future growth and investor alignment.
Engagement Context: This engagement reflects a joint priority between Founders Table Restaurant Group's investment firm and the Chopt leadership team - both aligned on brand positioning clarity as a requirement for the brand's next phase of growth. ACV Consulting was brought in to work alongside the Chopt team with the full support of the capital owner.
The Opportunity
When a capital owner looks at a restaurant brand in their portfolio, the question they are ultimately asking is: what is driving the gap between this brand's current performance and its full potential? For operational businesses, that gap is often visible in unit economics, real estate strategy, or supply chain. For consumer brands operating in competitive categories, a significant share of the gap frequently traces back to something less visible but equally consequential: brand positioning that is insufficiently differentiated, inconsistently expressed, or not clearly connected to the consumers most likely to drive future growth.
Founders Table Restaurant Group identified exactly this opportunity within their Chopt Creative Salad Co. brand. Chopt had built a genuinely strong operational business - loyal customers, strong unit economics, and a fast-casual salad category presence that had earned real market share in the markets it served. But the brand was operating in a category that had sharpened considerably, and consumer research indicated a meaningful gap between how Chopt was perceived and the brand equity its primary competitor had built.
The investment firm's assessment was direct: the brand needed a clearly defined, documented brand positioning framework that could guide marketing execution, inform creative strategy, and support the consumer segmentation work that would underpin future growth investment. Both Founders Table and the Chopt leadership team recognized this as the right moment to do the work - the investment firm and the brand team aligned on the same priority at the same time.
Brand positioning clarity is not just a marketing deliverable. For a capital owner evaluating a portfolio brand's growth potential, it is a prerequisite for confident investment - the foundation on which every subsequent marketing, product, and expansion decision should rest.
Founders Table engaged ACV Consulting to work directly with the Chopt leadership team - providing the brand strategy expertise that would allow the management team to develop the positioning framework the investment firm required, while ensuring the output was genuinely owned and executable by the people who would need to build from it.
The Approach: Brand Positioning Framework & Consumer Segmentation
ACV's engagement with the Chopt team was structured in two sequential phases, each addressing a different dimension of the brand positioning challenge the investment firm had identified.
Phase 1 — Brand Positioning Workshop & Strategy Development
Phase One was a full-day Brand Positioning Workshop at Chopt's New York headquarters. Aaron Carpenter facilitated the session with Chopt's cross-functional leadership team - a structured working session that began with a thorough grounding in third-party consumer research developed earlier in the year by an independent insights firm. The research had surfaced clear findings about how Chopt was perceived relative to its primary competitor - both the genuine strengths the brand could build on and the perception gaps that had allowed the competitor to establish stronger cultural relevance in the category.
Rather than opening with internal assumptions about what the brand should stand for, the workshop started with what actual consumers were saying. From that foundation, the session moved through brand archetype alignment, competitive analysis, collaborative positioning territory development, and a voting exercise that aligned the leadership team around the two most promising directions. Phase One concluded with ACV delivering a refined Brand DNA framework, an updated positioning statement, three content execution pillars, and a consumer testing plan for validating the new brand positioning framework in market.

Phase 2 — Consumer Segmentation & Persona Development
Phase Two addressed the consumer segmentation gap the investment firm had also identified as a priority. ACV conducted a comprehensive Consumer Segmentation and Personas project - synthesizing brand health survey data, customer transaction profiles, paid media performance data, third-party demographic and psychographic modeling, and the positioning work from Phase One into two clearly defined consumer profiles. The profiles were built to be genuinely actionable for the marketing team: not demographic summaries, but data-grounded portraits of the specific consumers whose behavior and purchasing patterns would most directly drive the brand's growth metrics going forward.
The dual accountability of the engagement - delivering work that the brand team could execute from and that the investment firm could evaluate against - shaped the rigor of every deliverable. Each output was built to satisfy two audiences simultaneously: marketers who needed practical, usable tools and investors who needed evidence of strategic clarity and organizational alignment.
When capital owners and management teams are both in the room - even implicitly - the brand strategy work has to be rigorous enough to survive both kinds of scrutiny. That standard produces better work than either audience would demand on its own.

Strategic Deliverables & Investor Alignment
The engagement produced a complete brand foundation package that satisfied both the management team's need for executable strategy and the investment firm's requirement for demonstrable brand alignment.
Key outputs delivered:
- Brand Position Framework & Brand DNA: A refined Brand DNA framework with updated positioning statement and one-page summary - developed through collaborative workshop process and grounded in independent consumer research.
- Three Content Execution Pillars: Three content execution pillars to anchor marketing, creative, and social strategy to the new positioning across all channels.
- Consumer Positioning Testing Plan: A consumer testing plan for validating the new positioning through A/B methods in email and paid media before full rollout.
- Bullseye & Growth Consumer Profiles: Two data-grounded consumer profiles - a primary Bullseye consumer and a secondary Growth consumer - each built from quantitative sales data, demographic profiling, and psychographic analysis.
- Data-Backed Consumer Targeting Rationale: A documented rationale connecting each consumer profile to the underlying data sources - giving the marketing team clear, defensible grounds for targeting decisions going forward.
- Investor-Ready Brand Foundation Package: A brand foundation package suitable for presentation to Founders Table Restaurant Group's investment stakeholders, satisfying the capital owner's requirement for demonstrable brand alignment.
Key Insight
The most sophisticated capital owners and brand teams share a common understanding: brand positioning is not a creative preference. It is a commercial asset. A brand with a clearly defined, consistently expressed positioning has measurable advantages over one that does not - higher pricing power, stronger customer retention, more efficient marketing spend, and faster conversion of new customer acquisition. These things show up in the unit economics that drive portfolio valuations.
What makes a jointly driven brand strategy engagement - one where the capital owner and brand team are aligned on the same priority - effective is the clarity of shared purpose. When both sides of the organization are committed to the same outcome, the work moves faster and produces more durable results. The workshop produces genuine alignment because the people in the room want to reach it. The consumer segmentation produces actionable profiles because the team is invested in using them.
That clarity is a gift to the consulting process as well as to the brand. ACV's job in this engagement was to bring the strategic framework and the facilitation expertise. The capital owner's involvement ensured the Chopt team brought the organizational commitment to reach genuine conclusions rather than comfortable ones.
The relationship between capital owner and portfolio brand management team is at its most productive when the investor functions as a strategic partner rather than an auditor - setting the standard for what rigorous brand work looks like, providing the external resource to deliver it, and trusting the management team to own and execute what they have built. That is the model this engagement demonstrated. And it is a model with significant implications for how investment firms think about brand strategy as a lever within their portfolio management toolkit.
The most underutilized value creation lever in a restaurant group's portfolio is brand clarity. A brand that knows exactly who it is for and why customers should choose it is better positioned to improve guest retention, new customer conversion, and marketing efficiency.
