This Premium Pet Food Brand case study explores how ACV Consulting used digital marketing optimization to simplify paid social, strengthen email retention, and improve customer education for North American growth.
The Challenge
A premium Commonwealth country pet food brand built on an air-dried raw format - a genuinely differentiated alternative to conventional kibble - was scaling its North American digital marketing program. The product was strong, the market opportunity was real, and the brand already had active paid social campaigns, a functioning email program, and social media presence across multiple platforms.
But when ACV assessed the digital program, the same pattern appeared across every channel: over-complication was working against the brand. Paid social campaigns had proliferated across too many audiences, resulting in insufficient reach and preventing the platform's algorithm from learning and optimizing effectively. The email program had accumulated too many segments, creating management paralysis and leaving a significant audience group unaddressed. Social accounts had fractured into regional variations, diluting brand power. And across the website, paid creative, and email, the brand's core value proposition - why air-dried raw food is worth the premium price - was underemphasized at every conversion moment. Digital marketing optimization was needed to simplify the program and communicate that value more consistently across channels.
A premium brand in an unfamiliar category has one primary digital job: educate the prospect. Every channel that fails to do that is leaving conversion on the table.
The Solution: Digital Marketing Optimization Through Simplification
ACV delivered a comprehensive digital assessment covering the full North American program: website performance and messaging, competitive benchmarking, platform analysis, organic outreach strategy, paid social acquisition, organic social, email retention, market search trends, market potential, and a three-year growth and channel plan. The digital marketing optimization roadmap prioritized simpler campaign structures, clearer customer education, and more effective retention workflows.
The through-line across every section was the same recommendation: simplify, consolidate, and let the platforms do their job.
Paid Social Campaign Simplification
The paid social section recommended restructuring the campaign architecture into two campaigns - prospecting and retargeting - with broader audiences that gave the algorithm the reach it needed to find high-intent buyers.
Organic Social & Community Engagement
The organic social section recommended consolidating regional accounts into a single English-language presence and building a content strategy focused on education, UGC, and category credibility rather than product promotion.
A Reddit organic outreach strategy identified a high-value channel for building thought leadership in pet nutrition communities without paid investment.
Email Segmentation & Retention
The email section addressed the over-segmentation problem directly - recommending a consolidation of segments down to those that actually drive business decisions, addressing a browse abandonment delivery issue that created a missed opportunity to re-engage prospective customers, and creating a dedicated segment for subscribers who had not self-identified by pet type but represented a meaningful share of the list.
Website Messaging & Conversion Experience
The website assessment focused on conversion messaging - moving the value proposition above the fold, evolving the feeding calculator into a full onboarding flow, and resolving UX friction points that were causing avoidable abandonment.

Key Insight
Premium brands in emerging or unfamiliar categories face a specific digital challenge: before the customer can be convinced to pay more, they need to understand what they are paying for. Air-dried raw pet food is not yet a mainstream category. The discovery journey for most buyers starts with a question - "What is air-dried food?" or "Is raw food better for my dog?" - not with a brand name. That means educational content, an organic community presence, and a website that clearly explains the category are not nice-to-haves. They are the acquisition strategy.
What made this assessment distinctive was finding that the brand had the right instincts but the wrong infrastructure. The campaigns were running. The segments existed. The accounts were there. But the complexity had grown to a point where it was actively working against performance - limiting algorithmic reach, creating email management paralysis, and fragmenting the brand story across too many accounts.
Sometimes, the most powerful growth move is not adding something. It is removing everything that is getting in the way.
