Akoio Case Study: Strategic Business Planning

Fractional CEO: Company Strategy, Funding Readiness & Product Development

A Year-Long Embedded Partnership with ACV Consulting  |  January 2023 - January 2024

Published: October 13th, 2026.

This Akoio case study explores how ACV Consulting provided fractional CEO leadership and strategic business planning to support funding readiness, product development, and organizational accountability during a year-long engagement.

The Challenge

Akoio was a next-generation consumer wellness brand addressing the harmful effects of excessive noise on health and wellbeing - a first-of-its-kind concept with real ambition, a credible founding team, and a large and genuinely underserved market opportunity. The brand had made meaningful early progress: a developed product vision, a growing community of advisors and supporters, and a clear thesis about why the noise wellness category was ready for a purpose-built consumer brand.

What the company needed in 2023 was executive leadership with the experience to translate that early momentum into the organizational discipline, product clarity, and investor readiness required to close a first funding round. The founding team had the vision. They needed a senior operating partner - someone who could sit in the Fractional CEO seat, take ownership of the company's strategic direction, and hold the organization accountable to the milestones that would support its funding objectives. Akoio needed strategic business planning and experienced executive leadership to turn its early momentum into a focused operating plan aligned with its funding objectives.

For a pre-seed company building in an emerging category, that kind of embedded executive presence is both rare and essential. Investors backing a first-time founding team want to see experienced operational leadership alongside the founders - someone who has built before, who can set priorities under pressure, and who can hold the company's focus on the things that matter most in the months before and during a funding process.

For a first-time founding team, the Fractional CEO is not a consultant who advises from the outside. It is an operating partner who is accountable alongside the founders - present in the decisions that determine whether the company reaches its next milestone.

The Solution: Fractional CEO Leadership & Strategic Business Planning

Christopher Peak of ACV Consulting joined Akoio Retail, Inc. as Fractional CEO for a full year, working ten hours per week from January 2023 through January 2024. The engagement covered the full scope of a CEO mandate: company strategy, funding readiness, product development, and organizational leadership. This strategic business planning process helped establish clear priorities and an operating framework focused on the company's funding readiness. ACV's earlier Akoio case study also explores the company's retail strategy, market viability testing, and investor communications.

Executive Leadership & Organizational Accountability

The first priority was establishing the operating rhythm the company needed to function with discipline and accountability. Christopher instituted weekly leadership stand-up meetings focused on short-term and long-term company strategy, funding progress, and product planning - creating a consistent cadence that kept the full team aligned and moving. Quarterly progress reviews gave leadership and key stakeholders a structured view of where the company stood against its goals at the end of each financial quarter.

Company Strategy & Funding Readiness

The strategic planning work was central to the engagement. Christopher developed Akoio's 2023 company strategic plan and budget, setting priorities with a clear focus on the funding round as the primary organizational objective for the year. That focus required making deliberate choices about what the company would and would not pursue - a critical discipline for an early-stage team with more ideas than resources.

Product Development & Strategic Oversight

Product strategy received significant attention throughout the year. Christopher led oversight of the development of Akoio's core product offering - the soundscape application designed to give consumers a practical tool for managing their noise environment and engaging with the brand's content and services ecosystem. The product strategy was developed with the funding channel in mind: what did the product need to demonstrate, and to whom, to support the investment thesis the company was bringing to market?

Expert Advisory Panel Development

Christopher also led the development of Akoio's panel of experts - a carefully selected group of advisors drawn from audiology, hearing health, retail, and consumer wellness who could contribute relevant expertise to product development, strengthen the company's advisory network, and support engagement with potential investors and partners. Building the right advisor ecosystem is a high-leverage activity for an early-stage company, and it was treated as a strategic priority alongside the product and funding work.

Strategic Marketing & Stakeholder Management

The engagement was rounded out with the development of Akoio's 2023 strategic marketing plan - defining how the brand would build awareness, attract early adopters, and create the proof points that would support both the investor narrative and the customer acquisition strategy. Management of key agencies and vendors and executive-level coordination with the broader Akoio stakeholder group were ongoing responsibilities throughout the year.

Executive Leadership & Strategic Outcomes

Over twelve months, Christopher Peak provided Akoio with the executive leadership structure and strategic operating foundation an early-stage company needs to organize around a funding milestone and move forward with clarity.

Key outputs delivered:

  • 2023 Company Strategic Plan & Budget: A 2023 company strategic plan and budget, with priorities set explicitly around the first round of funding as the primary organizational objective for the year.

  • Executive Leadership & Accountability Framework: A weekly leadership operating cadence and quarterly executive progress review structure, establishing accountability and organizational discipline across the founding team.

  • Product Development Strategy: Product strategy oversight for the development of the core Akoio soundscape offering, calibrated to what the product needed to demonstrate to support the investor narrative.

  • Expert Advisory Panel Development: Development of Akoio's panel of experts - a strategic advisor group drawn from audiology, hearing health, retail, and consumer wellness, providing credibility, depth, and network reach.

  • 2023 Strategic Marketing Plan: A 2023 strategic marketing plan covering brand awareness, early adopter acquisition, and the proof points needed to support the investor thesis.

  • Agency, Vendor & Stakeholder Management: Management of key agency and vendor relationships and executive-level coordination with the broader Akoio stakeholder group throughout the year.

Key Insight

The fractional executive model is often discussed in the context of marketing or finance - a Fractional CMO to lead a brand strategy engagement, a Fractional CFO to manage financial operations through a growth phase. What the Akoio engagement demonstrated is that the model extends naturally to the CEO seat as well - and that for pre-seed companies navigating their first institutional funding round, it may be where the model adds the most value.

A first-time founding team building in an emerging category faces a specific organizational challenge: the urgency of the work, the breadth of what needs to be done simultaneously, and the unfamiliarity of what a funding process actually requires can make it very difficult to maintain focus on the things that matter most. The Fractional CEO's job is to provide the experienced operating perspective that helps the team cut through that noise - to say clearly which priorities will determine whether the funding round succeeds and which ones can wait, and to hold the organization accountable to making progress on the right things week over week.

For Akoio, that meant keeping the company's attention on product development and investor readiness even as the many other demands of building a new company competed for time and energy. It meant building the advisor panel that gave the brand credibility before it had revenue. And it meant establishing the operating rhythm - the weekly stand-ups, the quarterly reviews, the strategic plan - that gave the founding team and their stakeholders confidence that the organization was being run with the discipline a funding environment demands.

The most valuable thing a Fractional CEO brings to an early-stage company is not a specific skill set. It is experienced judgment about what matters right now - and the credibility to hold an organization accountable to pursuing it.
