Mons Royale: Creating a True Omnichannel Retail Strategy

Enhanced Retail Assessment, Design Workshop & Brand Positioning

A Partnership with ACV Consulting  |  2025

Published: October 14th, 2026.

This Mons Royale case study explores how ACV Consulting combined an Enhanced Retail Assessment and Design Workshop with an omnichannel retail strategy for the brand's Whistler flagship store. The engagement brought together retail design recommendations, customer segmentation, brand positioning, and digital integration planning to support a more cohesive customer experience.

The Challenge

Mons Royale had built something rare: an authentic, founder-led outdoor performance brand with ZQ-certified merino wool, B Corp certification, and a devoted following among core snow and dirt athletes. The product credibility was real. Its New Zealand roots and community ethos were genuine.

The challenge was a translation problem. The Whistler flagship store was the brand's primary North American retail presence, but the physical experience was not yet telling the brand's story with the same clarity as the product itself. Customer segmentation was evolving, brand positioning clarity was inconsistent between retail and digital teams, and the omnichannel retail strategy needed to connect the two was only beginning to take shape.

For brands with authentic stories, the physical retail store is the highest-fidelity expression of who the brand is. When the in-store experience doesn't match the story, the gap costs more than revenue. It costs trust.

The Solution: Retail Assessment & Omnichannel Retail Strategy

ACV delivered an Enhanced Retail Assessment and Design Workshop - covering zone-by-zone store analysis with design concepts, two collaborative workshop sessions, and enhanced deep dives into customer segmentation and brand positioning. The assessment moved from the brand signal zone at the storefront through every area of the store to the fitting rooms, with specific design recommendations for each zone grounded in the brand's New Zealand heritage, merino craft, and multi-sport identity.

The customer segmentation work produced a clear consumer architecture - a strategic Bullseye consumer and a secondary Growth consumer - with recommended in-store and digital strategies for each. The Brand DNA work refined the brand's promise, personality, and points of difference into a shared filter for both retail and digital teams. The omnichannel retail strategy section mapped the digital-retail interface and provided a roadmap for loyalty, email capture, and clienteling.

The Results

Key outputs delivered:

  • Zone-by-Zone Retail Assessment: Zone-by-zone retail assessment with design concepts for each area from storefront to fitting rooms.

  • Retail Design Prototype Concepts: Retail design prototype concepts providing visual direction alongside written recommendations.

  • Consumer Segmentation Architecture: A consumer segmentation architecture with behavioral insights and strategies for each segment.

  • Brand DNA Framework: A refined Brand DNA framework built to function as a shared filter for both retail and digital teams.

  • Omnichannel Retail Strategy Roadmap: An omnichannel integration roadmap covering loyalty, email capture, clienteling, and campaign calendar alignment.

  • Prioritized Retail Growth Plan: A prioritized growth plan focused on foot traffic, purchase conversion, community building, and digital acquisition.

Key Insight

The Enhanced format was the right engagement for this brief because it addressed both layers simultaneously. A standard retail assessment would have surfaced the store-level opportunities. The enhanced deep dives into segmentation and positioning gave every recommendation its strategic grounding. Understanding who the store is most trying to reach - and what the brand stands for in shared language - is what helps a retail redesign move beyond aesthetics toward a stronger customer experience and clearer business objectives.

The most powerful retail investment is not redesigning the fixtures. It is ensuring every element of the store tells a single coherent story.
